What Did I Actually Build at ViVi PM?
I built five main automation systems at ViVi PM. Here they are in order of implementation.
System 1 -- Maintenance request intake and triage (built first): Tenants submitted maintenance requests via a web form. The AI read each request, classified urgency (emergency vs. routine vs. cosmetic), generated an acknowledgment message to the tenant with expected response time, and routed the request to the appropriate vendor category. Emergency requests triggered immediate phone notification. Before: Every request was handled manually. Average acknowledgment time: 4 hours. After: Immediate automated acknowledgment. Urgent requests dispatched within 15 minutes.

What Would I Do Differently?
Honest reflection after running these systems and helping other PM companies implement them.
Start with maintenance triage, not rent collection: I started with rent collection because the revenue impact was obvious. In retrospect, maintenance triage should be first because tenant satisfaction improvement compounds -- happier tenants renew more, refer more, and cause fewer problems.
Build owner communication automation earlier: I underestimated how much owner trust drives portfolio growth. PM companies grow through owner referrals. Happy owners who feel informed refer other owners. The automated monthly report was the single highest-leverage move for portfolio growth, and I implemented it third instead of first.
Integrate with your accounting software from day one: I built the systems on top of a separate database and had to sync to QuickBooks manually. This created reconciliation headaches. Building the automation to write directly to your accounting system from the beginning saves significant headache later.
Train your team on what the AI does and why: My assistant was initially suspicious of the automation systems, thinking they might replace her role. When she understood that the AI was doing the repetitive tasks she disliked most, freeing her for tenant and owner relationship work, buy-in was immediate.
Document the system from day one: When I eventually brought on help, the undocumented automation systems were a bottleneck. Every automation should have a one-page description of what triggers it, what it does, and what to check if it breaks.
